Inside DingTalk
The making and unmaking of an AI product, and a product manager's landing notes after 300 days in flight

Setting
DingTalk · AI Product ONE · 2025-2026In June 2025, a young product manager took a lateral pay move into DingTalk and joined a classified project codenamed "O." She did not yet know that this project would live through a complete lifecycle—from strategic priority to marginalization—in just ten months. She would be the last core PD to stay and see it off.
External context: By mid-2025, the AI product narrative shifted from "chatbots" to "agents that do work." Google, OpenAI, and Anthropic all launched agent capabilities. Office software became the natural gateway for AI entering real workflows.
Internal variable: Wu Zhao (Chen Hang) returned as DingTalk CEO, carrying the muscle memory of his 2014 startup—sender-first, strong push, absolute delivery confirmation—and an urgent need to prove himself again.
Product positioning: ONE was defined as "DingTalk's agent-driven work information flow for the AI era." Slogan: "Let tasks find people, not people find tasks." Peak DAU stabilized around 3 million.Source

Wu Zhao returns, ONE conceived
Wu Zhao returns as DingTalk CEO and launches classified "Project O." ONE simultaneously carries four ambitions: user relief, product renewal, organizational morale, and token monetization.
● Multiple ambitions -
June 2025
Author joins the war room
Yousu joins Project O on day one, becoming ONE's latest core PD. Forty-plus people crammed into a sealed project room on the 4th floor of C6, morning and evening standups non-stop.

Card iterations, read-receipt revolt
IM messages enter cards; "swipe equals read" triggers fierce user backlash.Source Horizontal avatar rails and Peekaboo pre-read patches fail to resolve the root conflict.

AgentOS replaces ONE's positioning
ONE's "purify information, fight overload" positioning is fully deconstructed, yielding to the AgentOS grand narrative.Source Stacked agent icons at the bottom trigger internal revolt and customer complaints.
● Positioning dissolved (pivot) -

Contraction to feed; retention rises
The team abandons the card obsession, switches to list + feed. Embraces one mental model: empty homepage means zero blockers. Day-2 retention climbs from 10% to 45%.Source

Author departs, writes 79K-word retrospective
After 300+ days in flight, Yousu chooses to land. Three drafts later, she publishes this "World of Yesterday"—recording specific rooms, nights, meetings, silences, and absurdities.

What if the road had forked differentlyWhat if ONE had started with deep PC-side customization (the Gu Jia Furniture model), serving specific business scenarios?
It might have validated AI entering real business sooner, but would have lost the "everyone's entry" grand narrative and couldn't satisfy discovery-driven traffic or token consumption targets. Wu Zhao explicitly vetoed this path.
What if reading in ONE didn't trigger read-receipts, letting users choose when to "sign for" messages?
Receiver pressure would drop dramatically, but Wu Zhao believed this would shake DingTalk's foundation—read-receipts were the signature feature of version 1.0 in 2016, the core gene distinguishing DingTalk from WeChat.
What if early versions offered user personalization instead of uniform hard rules?
Trust and retention might have built sooner, but personalization requires preference systems, memory, and feedback loops—long-term infrastructure incompatible with daily-build verification. And Wu Zhao, as an extreme user with a human feedback loop around him, had no such pain point.
Where It Stands Now
ONE's legacy and afterlifeDingTalk ONE · Project End-State
ONE's entry was replaced by Wukong in April 2026. But the author notes the card exploration is not conclusively a failure—in March 2026, Sequoia China invested in Boxy, a proactive agency also built on cards. ONE trained every product designer and engineer who passed through it; they carried those lessons into their next journeys.
